Senior leaders at an Awake keynote

The Awake Advantage™ · 2026 White Paper

Performance is no longer limited by what leaders know.

It is limited by what they have left.

We measured Capacity Debt across 1,750+ leaders in 100+ organisations, and built the five moves that repay it.

A multi-cohort study of human performance · 1,750+ pre & post responses · 100+ organisations · 2020 to 2026

01The problem we solve

Your organisation is carrying record levels of Capacity Debt. And it appears on no report you run.

Capacity Debt is visible performance funded by invisible borrowing against the human underneath. The executives, partners and managers your organisation depends on keep delivering, they hold it together, and they privately carry exhaustion, self-doubt and a fading sense of why the work matters. Before any program began, only 1 in 4 leaders rated their energy 8 out of 10 or higher. The most senior cohort we measured started the lowest of any group. Until the debt is named and measured, it compounds.

Performance is no longer limited by what leaders know. It is limited by what they have left.

02What we do

We measure the debt. Then we rebuild the capacity that repays it.

Awake is a Centre for Human Performance. We work with senior leaders and executive teams to restore energy, sharpen motivation and rebuild the connection required to perform consistently under pressure. Over six years we measured the people delivering modern performance, before and after structured capacity work: 1,750+ survey responses across 100+ organisations, from the C-suite to the frontline.

The insight, as an equation: Performance = Capability × Capacity. Capability is what a leader can do. Capacity determines how consistently they can access it under pressure. Organisations have spent decades building capability. When capacity trends toward zero, capability cannot compensate. The next competitive advantage is capacity.

03The findings · Consistent across every cohort

The people carrying the most are running closest to empty.

We went under the hood: 1,750+ pre and post responses, a 188 person community survey and 600+ written reflections. The same pattern surfaced everywhere we measured.

01

3 in 4 arrive near empty.

Only 1 in 4 leaders rated their energy 8/10 or higher before any program began, and just 1 in 3 said the same of their mindset.

02

Seniority is not protection.

The most senior cohort recorded the lowest starting scores of any group: 48% felt confident, 44% felt centred. After the program, both reached 94%.

03

The constraint is capacity, not knowledge.

The top five barriers people name: confidence, clarity, life transitions, stress and burnout. Not one is a skill.

04

The permission gap.

What blocked people was cost (61%) and time (34%). Fewer than 1 in 20 said they did not need it. Support goes unused because permission is missing.

05How we work · The Awake Advantage™

Five moves repay the debt

The Awake Advantage™ makes the invisible drivers of performance visible, then builds the human capacity to regulate, recover and perform under pressure. Reinforce returns you to Reveal: self-leadership is continuous.

01
Reveal.

Make the invisible visible: the patterns driving behaviour. You cannot change a pattern you cannot see.

02
Regulate.

Build the ability to change state under pressure.

03
Restore.

Rebuild the capacity performance consumes, restored at its source.

04
Realign.

Reconnect performance to values, purpose and identity.

05
Reinforce.

Return to your best state, repeatably, under pressure.

What the training creates

Three renewable capacities

01
Energy.

The engine everything else runs on. Restored at its source rather than topped up.

02
Motivation.

Drive reconnected to values and purpose rather than external approval and the rising bar.

03
Connection.

To self and others: the base for leading from presence rather than pressure.

One outcome: The Human Advantage

The return maps onto the outcomes you fund

Because depleted people don't drive growth.

01

Performance without burnout

9 in 10 leave centred, confident and connected: all three markers of self-leadership converge on 91% after the work.

02

Consistency without depletion

Access to practical tools people trust rose from 15% to 71%, and top-band energy doubled, from 20% to 40%.

03

Leadership without disconnection

3 in 4 were still leading differently three months on, with no facilitator present. Collective development connects teams while it rebuilds the individuals inside them.

04

Growth without the human cost

99% would recommend the work. Advocacy is a hard test: people put their credibility behind a program only when it genuinely changed something.

ABOUT US

  • Awake is a performance partner. We are not a wellbeing provider, a personal development brand, or generic leadership training.
  • Built by Layne Beachley AO and Tess Brouwer, Awake brings together two very different worlds with one shared standard: performance. Layne is a 7x World Champion surfer and the only athlete to win 6 consecutive world titles. Tess brings senior corporate experience and deep expertise in positive psychology, behavioural science and human development.
  • Our work is grounded in evidence. Every Awake figure we publish is drawn exclusively from our own participant data: 13 programs, 1,750+ pre and post responses, both genders, C-suite to frontline, with the method and its limitations stated openly.
  • We have lived and led in high-pressure environments where performance is expected and the cost of sustaining it is often ignored. We understand what it takes to perform at the highest level, and the commercial context in which that performance must be delivered.

Two different worlds. One shared standard: Performance.

Bring us into your world and we'll rebuild the human performance capacity behind better leadership, sharper execution and more sustainable results.

08Common questions

Capacity Debt, answered.

01What is Capacity Debt?

Capacity Debt is visible performance funded by invisible borrowing against the human underneath. Capable leaders keep delivering while privately carrying exhaustion, self-doubt and a fading sense of why the work matters. It appears on no report an organisation runs, which is why Awake measures it directly with pre and post program data.

02What is The Awake Advantage?

The Awake Advantage™ is Awake's method for repaying Capacity Debt: five moves called Reveal, Regulate, Restore, Realign and Repeat. It makes the invisible drivers of performance visible, then builds the human capacity to regulate, recover and perform under pressure, training three renewable capacities: Energy, Motivation and Connection.

03What is Awake Human Performance?

Awake is a Centre for Human Performance that builds the capacity of senior corporate leaders and executive teams to perform sustainably under pressure. It was co-founded by 7x World Champion surfer Layne Beachley AO and Tess Brouwer, an expert in positive psychology and behavioural science. Awake is a performance partner, not a wellbeing provider or generic leadership training.

04Who founded Awake?

Awake was co-founded by Layne Beachley AO, a 7x World Champion surfer and the only athlete to win six consecutive world titles, and Tess Brouwer, who brings senior corporate experience and expertise in positive psychology, behavioural science and human development.

05What results does Awake achieve?

Across 1,750+ pre and post responses from 100+ organisations (2020 to 2026), the three renewable capacities converged on 91% after structured capacity work: Energy rose from 61%, Motivation from 69% and Connection from 73%. Access to practical tools rose 373% (from 15% to 71%), 99% would recommend the work, and an independent three-month review found 3 in 4 still leading differently with no facilitator present.

06Who is Awake for?

Awake works with CEOs, CPOs, senior corporate leaders and executive teams who must deliver high performance under sustained pressure, and who want performance without burnout, consistency without depletion, and leadership without disconnection.

The Human Advantage

You are already paying for capacity.

The choice is whether you get a return on it. Book a leadership briefing and we'll walk your executive team through the evidence, the five-question diagnostic, and what a program looks like inside your organisation.
